What about a native azalea or rhododendron? You can supplement the planting area with humus and leaf litter, then mulch and continue to improve the soil over time. Then begin to underplant with fern, foamflower,mayapple and other shde-tolerant natives as the soil improves.
I am making a woodland garden just the same way, and even in the drought conditions, it is doing well.
